From 14 Fragile Workflows to One Platform: An Executive Search Story

The Google Sheet had 47 tabs. A color-coded legend in the top left explained which cells were safe to edit and which would "break the flow if touched." New hires received a one-page document titled "DO NOT DELETE THESE ROWS." The head of recruiting knew exactly which column sort would corrupt the downstream formula cascade. She had fixed it four times.

This was the operations backbone of a national executive search firm. It worked. Until it did not.

The Before State

The firm had grown their pipeline management system organically over three years. What started as a simple tracking sheet had accumulated 14 n8n automation workflows, each triggering off specific column changes in the sheet. Add a candidate to column F and it fires a Slack notification. Change the status in column M and it triggers an email sequence. Edit the wrong cell, or sort the wrong column, and you might silently break three workflows and not discover it until a candidate falls through without follow-up.

The system worked, in the same way a Jenga tower works. It held weight. It just required everyone to move very carefully around it.

"Every new hire had to be trained not just on how to use the system, but on how not to break it. That is backwards. The system should protect the user, not the other way around." - Head of Operations

What We Built

We replaced the spreadsheet backbone with a purpose-built web application: a full jobs and contacts pipeline with a clean interface, database storage in PostgreSQL, and direct ATS integration via Bullhorn sync.

The core features:

  • Job tracking with status workflows and role-based access
  • Contact management with search, filter, and activity logging
  • Live ATS sync so candidate data moves automatically without manual export
  • Activity timeline on every record so the team knows exactly what happened and when
  • Dashboard view with pipeline health metrics visible at a glance

The 14 automation workflows were either absorbed into the application logic or consolidated into three clean integrations. The platform enforces the rules. Edits update in real time. No one has to remember which column to avoid.

The Less Obvious Benefit

The numbers above are meaningful. But the change that had the biggest impact on the team was subtler: they stopped being afraid of their own system.

When every interaction with your operations tools requires caution, it creates a low-level anxiety that compounds over time. People hesitate before making changes. They double-check actions that should be routine. They avoid the system when they can, which means data degrades. The cognitive overhead of managing a fragile system is real, and it is invisible until you remove it.

After launching the new platform, the operations manager noted that onboarding a new team member went from a full day to under two hours. Not because the new hire was different, but because the system finally explained itself.

What This Means for Your Team

If your operations backbone lives in a spreadsheet, the question is not whether it will eventually fail. The question is how much capacity you are spending to prevent it from failing, and how long you are willing to keep paying that cost.

The transition from spreadsheet-driven operations to a purpose-built platform does not have to be a six-month project. For most growing companies, the core functionality needed to replace a legacy Google Sheets pipeline can be scoped, built, and shipped in two to four weeks.
